Should We Open a Second Warehouse?

Challenge

A Hong Kong electronics distributor was weighing a second warehouse facility in Kwun Tong. Leadership was divided; the operations team favoured expansion while finance was concerned about overhead impact.

Our Work

Axelward built a full cost-benefit model incorporating lease costs, staffing, logistics savings, and working capital impact. Three scenarios were modelled at different volume growth rates.

Outcome

The analysis showed the expansion only became viable at volume growth above 28% — a threshold management agreed was speculative. The company deferred and instead optimised existing space, preserving HK$1.4M in annual overhead.

Cash Runway Shrinking, Cause Unclear

Challenge

A food and beverage operator with four outlets across Hong Kong had seen margins deteriorate over 18 months. Management attributed it to rent increases, but a full diagnosis had not been done.

Our Work

The four-week assessment identified that one outlet was cross-subsidising the others and that supplier terms had drifted significantly over two years. Cash burn was concentrated in one location.

Outcome

The 100-day plan focused on renegotiating supplier terms, closing the loss-making outlet, and reallocating staff. Within three months, group-level margins had recovered to prior-year levels.

Building Governance Before Listing

Challenge

A logistics company preparing for a GEM listing needed to form a proper board structure. The founding team had limited governance experience and the company's lawyers recommended external advisory on board composition.

Our Work

Axelward developed the director recruitment criteria, designed the committee structure (audit and remuneration), drafted the board charter, and facilitated introductions to three prospective INE candidates.

Outcome

The company completed its board appointments within six weeks of our engagement. The charter was accepted by the listing sponsor without modification. The company listed on schedule.
